Fix one template The unit’s planning form. If it cannot hold a friend, a limit, and respite, every future meeting will dump or shut out.
Fix the culture tell If “good families handle it unpaid” is the applause line, interrupt it. If a quiet unpaid night is praised as loyalty, stop praising it.
Repair without theater You will have written unpaid nights without a yes, or left a friend in the hall. Repair is: name the miss, ask now, write the limit, put respite or paid hours in the gap, invite the person they named, and skip the speech that makes them comfort you. “We should have asked you months ago. We are asking now. You can say no. We will fund the gap.”
Seven-day list Pick one person whose plan says “family” without a named yes. Ask them who they want. Ask the unpaid person what they can actually do.
Write one limit and one backup — or take the unpaid line off and fund the gap.
Invite one person they named who has been in the hallway.
Tell your team that unpaid nights are not the applause line — then follow it when the first no is inconvenient.
